Definition
A puppet with internal mechanisms, linkages, paddles or controls that let animators adjust eyes, brows, mouths, fingers or other small details.
Overview
A mechanical puppet carries its animation controls inside the figure itself rather than relying only on external repositioning. Where a plain armature puppet is simply bent into a new pose by the animator's hands between frames, a mechanical puppet has linkages, cams, cables or paddles built into its head or body that let a small, precise action -- a raised eyebrow, a blink, a closing hand -- be dialled in without disturbing the rest of the pose.
Tim Burton and Mike Johnson's Corpse Bride (2005) is a widely cited turning point for the technique: puppet heads carried internal clockwork mechanisms that let a single turn of a key drive a specific facial change, such as a smile or a frown, giving the animator fine, repeatable control over an expression that a fully soft, hand-manipulated face could not reproduce identically shot to shot.
Mechanical control is not the only route to facial nuance, and most productions combine it with other systems rather than choosing one exclusively. Guillermo del Toro's Pinocchio (2022) shows the mechanism at diagram level. Mackinnon & Saunders' director of character fabrication Georgina Hayns describes Geppetto's roughly three-inch head as carrying a gear system that incrementally drives jaw movement, three hinged lip paddles in the lower lip to form consonants such as "F", four independently articulated moustache paddles, an eyebrow paddle, and a ball-and-socket eye mechanism floating in its socket behind a separate blinking sheet -- miniature gears engineered in England by co-founder Peter Saunders, with the ball-and-socket and hinge joints supplied as kit parts sized to each character's head. Because faces are asymmetrical, Hayns says building them takes "an understanding of anatomy and...engineering and mathematics pivot points" rather than a single symmetrical, repeatable part -- each joint is hand-positioned to that character's own geometry. Del Toro chose mechanical heads for most of the film's other characters specifically so an animator could act through the face directly, arguing that "when you've got a box of replacements, then that's your facial acting just taken out of the equation" -- but Pinocchio's own head breaks that pattern: it wears a run of full-colour 3D-printed replacement masks over a resin core (see Replacement face systems) because a mechanical wood-grain face read as rubber, with a wood-grain colour gradient -- lighter at the head, darker toward the extremities -- baked into the prints to answer the same look across the body's separately 3D-metal-printed armature.
Coraline (2009) relied instead on interchangeable, magnetised 3D-printed resin faces -- replacement animation rather than an internal mechanism -- to reach an even finer grain of expression than a mechanical rig alone could produce (see replacement animation and replacement face systems).
Mechanical puppetry also extends past the face. LAIKA's Wildwood (2026) gives its golden-eagle character The General fully articulated wings that open and collapse like a real bird's, plus an internal mechanism that raises and lowers the puppet's chest to simulate breathing -- a built-in body action animated the same way a mechanical face is, rather than posed by hand frame to frame.
Workflow
- Design the mechanism during armature engineering, mapping each intended action (blink, smile, breath, wing fold) to a specific cam, lever or cable-pull rather than to open hand manipulation.
- Machine and fit the mechanism inside the puppet's head or body cavity, routing its control point (a winding key, cable, or remote actuator) to somewhere the animator or a dedicated puppet technician can reach without disturbing the pose.
- On set, trigger the mechanism in small calibrated increments between exposures, in sync with any external repositioning of the puppet's limbs or armature.
- Log the exact mechanism setting for the frame in the production notes or X-Sheet, so the same expression or action can be reproduced precisely across a cut.
- Remove any control hardware left visible in frame during post (see After Effects compositing).
